Email starts without useful operational logs, delaying diagnosis and recovery.
What
Declare focused startup diagnostics that exclude message and sign-in activity, and verify them during configuration replay. Publication, activation and sustained availability remain required before the outage can be closed.
At 5082dd0e8642c2a554b19d04d3cdcbceb2ce7fa5, the new regressions first failed because the plan had no diagnostic tracer and readback accepted extra events. The focused fix passes the complete local configuration suite with the race detector (5.261s), vet and ShellCheck.
The native Linux fixture now requires a real startup event, unchanged tracer IDs after replay and no generated or recovery credential in the server log. Hosted execution is pending; local tests do not establish production recovery. The registry schema and CLI implementation at the pinned releases support the tagged stdout tracer and matching by its type.
The root cause remains unestablished. Publishing and deploying the new initializer, observing the failing phase, delivering the repair and checking stable authenticated administration remain on #5412. Existing Email feature migrations remain held.
Independent startup evidence for #5412: the deployed bootstrap image verifies against the main publisher identity and producer e418673. Its private-mail configuration source is identical to reviewed main a56a2cf.
Using the signature-verified native Stalwart 0.16.27 release and checksum-verified CLI 1.0.13, all 14 generated operations applied successfully to a fresh synthetic store. The normal server became ready after clean recovery shutdown. Only local bind addresses, synthetic credentials/certificate paths and the verified bundled application's local path were substituted. The same fresh-store test passed with outbound connections denied, and with external HTTPS connections intercepted by a local non-forwarding timeout proxy. The latter delayed recovery readiness by 60 seconds, while normal serving readiness followed immediately after applying the full plan.
These Darwin controls do not reproduce the production failure and do not clear Linux filesystem, process, mount or routing behavior. No production credential, stored mailbox data or running process was changed. They provide no evidence for relaxing probes or widening egress.
The protected runtime-diagnostic merge-group deployment and its main recovery both failed the existing Email readiness condition (deployment, recovery). The current source contract selects production deployment for private-mail-config changes. I am keeping separate any main-only read-only runtime observation work so it does not collide with this logging repair.
Ready at d179a06734a0200be283d4f51f29a567fcdc00cd, against fetched main a56a2cf3b4a10ce5352f19e9a8e9da106373b00f.
The current head has 41 successful checks and 12 intended skips. Native Linux execution passed the pinned server's configuration, receiving continuity, ownership refusal, cached application upgrade, replay, TLS and account restrictions. This includes a real startup event, stable tracer identity after replay and credential exclusion from logs. Full Go regressions and the bootstrap build also passed.
Production rendering was compared before and after removing the new initialization annotation: the resource documents are otherwise identical. The existing exclusive initializer and single replica remain selected. Local production validation passed with the recorded unavailable local OCI credential-helper limitation; hosted manifest validation passed. Production observation after deployment remains required.
Current-head Codex review completed without findings: summary 6433072863 and receipt 6433086457. Threads, review objects, and non-thread findings are clear (body_findings=0@d179a06734a0200be283d4f51f29a567fcdc00cd). CodeRabbit's current repository refusal remains within its stated reset window. The required-gate resolver passes its readable checks and workflows; Code Quality configuration attestation remains UNVERIFIED locally, and the ordinary protected enqueue must confirm native policy.
#5412 remains open for the failure's cause, any further repair, diagnostic-image publication and activation, stable readiness, and authenticated administration. Feature migrations remain held while this recovery proceeds.
The recovery is back in draft and out of the queue. A final controller check found that the existing unready instance uses OrderedReady: its controller returns at the readiness condition before attempting a template update. The annotation alone therefore cannot establish the promised initializer replay. The documented StatefulSet limitation agrees with the controller implementation inspected at the deployed version.
At withdrawal, merge-group run40445210176 had no production-deploy job. Native readback confirms isInMergeQueue=false and isDraft=true. The earlier readiness statement is superseded by this unresolved activation condition. Existing data, credentials and runtime checks remain required; #5412 stays open while a concrete recovery path is completed.

Walkthrough
The private-mail configuration adds an enabled Stdout tracer for selected diagnostic events. Readback verification compares event lists and identifies the tracer by type. The bootstrap test reports failure stages, includes tracer IDs in replay comparisons, and checks both server logs for startup events and excluded credentials, events, and fixture content.

The current-head native Linux job passed the diagnostic privacy controls and the real server’s configuration, receiving continuity, replay, TLS and account restrictions. Both native log captures use the corrected event guard. Full current-head CI succeeded. Codex completed its current-head review without findings (receipt); both review threads are resolved, with no pending reviews or remaining findings. Native merge state is CLEAN. Every readable required gate passes; the opaque Code Quality rule remains UNVERIFIED locally and enforced by GitHub. The closing-keyword guard examined all nine commits without findings.
The earlier readiness statement is superseded by this current-head runtime proof. This delivers diagnostics source; publication, production activation and sustained administration availability remain open on #5412.
The merge queue removed this PR after current main made its native test fixture conflict. Signed merge 6cd4dd653b600127b9879c6b1ad36dc220f1fb1f retains main's fixed-stage diagnostics and forwarding rollback, together with this change's log-privacy assertions. Shell checks and affected race tests pass.
Fresh hosted CI and review are required at this head before returning to the protected queue. This source change does not establish recovery of the public Email endpoint.

The current CodeRabbit request was rate-limited, and the head-specific guard confirms no qualifying review. All 53 recorded current-head checks are settled without failure.
Codex acknowledged the request at 02:39:47 UTC. At 03:03 UTC, more than 23 minutes after the request, the current-head conversation, review objects and provider checks still contain no substantive completion or finding. Earlier successful Codex reviews in this continuation completed in roughly one to two minutes. This exceeds the generous acknowledged window; recording the stalled request and advancing to Cursor Bugbot. CodeRabbit's same-PR included-review refusal remains active. No paid review fallback is authorized.
Ready again at 6cd4dd653b600127b9879c6b1ad36dc220f1fb1f, against freshly fetched main 9269f417eb5e0d0fac595aeedd8a5780393db3c0. All 54 recorded current-head checks are settled without failure. Cursor Bugbot completed the current-head review with no new issues after the CodeRabbit refusal and the recorded Codex stall; both existing review threads are resolved. The effective body contract passes, and the closing-keyword guard examined all ten commits without findings. Native merge state is CLEAN. The opaque Code Quality rule remains UNVERIFIED locally and enforced by GitHub.
This supersedes the pre-conflict readiness statement and returns the unchanged reviewed head to the protected queue. Actual Email availability and deployment verification remain open on #5412.
