Adds Reframe: a 9:16, 1:1 or 4:5 copy of an edit whose shots follow the subject.

  • reframe.js (shared): samples each full-frame shot 5 times a second at 96 px, finds the subject from motion (against the shot's own movement), detail and colour, then runs a virtual camera (dead zone, easing, max pan speed) and writes the path as ordinary x/y keyframes, thinned to within ~2 px, or one steady position. Shots with no clear subject are centred.
  • fablecut_reframe {aspect?, name?, clipIds?, follow?, smooth?, force?}: with aspect, copies the open sequence onto that canvas and opens it, so the original cut stays as it was. Titles, picture-in-picture, clips placed or animated by hand and locked clips are left alone and listed. A version is kept first. props.reframe marks Reframe's own fit and keys so running it again replaces them.
  • Editor: New sequence… gets "Follow the subject in each shot" for a copy on another shape; the Inspector gets a Reframe section (Follow subject, Centre, Lively / Balanced / Steady, Cancel). One undo step.
  • Docs: CLAUDE.md (tool, reframe prop, Sequences paragraph, recipe), README, llms.txt, site JSON-LD, CHANGELOG. Skills: edit-video points vertical versions at fablecut_reframe; remake-reel covers Beats and Reframe.

Tests: test/reframe.test.js (6) and an MCP test that reframes a sliding square into 9:16. 528 pass; release check and docs build pass.

Summary by CodeRabbit

  • New Features
    • Create a 9:16, 1:1, or 4:5 sequence copy with eligible shots fitted to the new canvas and subject-following camera movement.
    • Choose to follow the subject or centre shots, with Lively, Balanced, or Steady movement. Start from New sequence… or the Inspector, and cancel an active analysis from the Inspector.
    • Reframe the current sequence or selected clips. Reframing is applied as one undoable edit; titles and manually placed clips remain unchanged.
    • Reframe sequences through the fablecut_reframe tool, with options to create a copy or reframe the current sequence.
  • Documentation
    • Added Reframe guidance and examples, including instructions for creating vertical edits.

Walkthrough

Reframe adds subject-following and centred framing for video and image clips. The editor and MCP tool can reframe the current sequence or create a copy on a supported canvas. The module selects eligible clips, analyzes sampled frames, and creates editable position keys.

Changes: Sequence reframing

Layer / File(s) Summary
Subject tracking and clip plans
reframe.js, test/reframe.test.js
The shared module estimates subject positions, generates bounded camera movement and keyframes, and builds cover-fit plans. Tests cover tracking, clip selection, canvas geometry, and plan behavior.
Editor controls and sequence creation
app.js, docs/demo/app.js, index.html, docs/demo/index.html
The Inspector adds Follow subject, Centre, smoothing, and cancellation controls. New sequence creation can reframe a copy when its canvas aspect ratio changes. Successful plans are applied in one undo step and saved.
MCP tool and integration tests
mcp-server.js, manifest.json, test/mcp-tools.test.js
Adds fablecut_reframe for sequence copies or the open sequence. It supports clip selection, optional following, smoothing, and locked-clip override. Integration tests check reframing, centring, and unchanged picture-in-picture and source-sequence properties.
Documentation and recipes
CHANGELOG.md, README.md, CLAUDE.md, docs/docs/*, docs/index.html, docs/llms.txt, skills/*
Documents supported aspect ratios, clip behavior, editor controls, and the MCP tool. Recipes include Reframe as an option for vertical output. Existing manual source links are updated.

Keep the speed-ramp exclusion ahead of the ours branch.

A clip with props.reframe === "follow" or "centre" and speed keyframes enters targets through the ours branch. The later "a speed ramp" condition does not run. Reframe then samples using the base speed and keysFor converts source times with t / c.props.speed. For a non-constant speed ramp, those times do not match the clip's actual timeline-to-source mapping, so rerunning Reframe can misalign the subject path and stored x/y keyframes.

The existing contract already excludes speed-ramped clips. Preserve that exclusion rather than adding partial speed-aware planning:

Suggested fix
       const p = c.props || {};
+      const ramped = Array.isArray(c.keyframes?.speed) && c.keyframes.speed.length;
       const ours = p.reframe === "follow" || p.reframe === "centre"; // reframed before: its fit and keys are ours to redo
       const why = !force && (c.locked || lanes.has(c.track)) ? "locked"
+        : ours && ramped ? "a speed ramp"

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Discard a partial reframe when footage read fails.

When pictureSize or sampleClipFrames fails for one clip, the catch at app.js:13278-13280 shows an error toast but keeps the plans already built for earlier clips. Lines 52-53 then apply them. Later eligible clips are never reframed, and the toast does not say the result is partial. Cancel follows the opposite rule: at app.js:52, a cancelled run with plans shows "Reframe stopped — nothing changed" and returns without applying. The read-failure path should match that rule.

Suggested fix

Skip clips whose sampling fails.

When sampleFrames or R.subjectTrack throws for one eligible clip, the exception exits fablecut_reframe before plans for other clips are applied. Catch the sampling failure inside the per-clip loop, record the clip in skip, and continue processing the remaining clips.

mcp-server.js:783-791
🗄️ Data Integrity & Integration | 🟡 Minor | ⚡ Quick win

Re-read the project before writeProject. Another process can change it after the revision check.

The revision check at line 784 runs before the version save. The handler then applies the ops to the proj object it read earlier and writes that object. It does not check the revision again. If another process writes project.json in that gap, the write overwrites its change.

The editor server writes the same file, with a revision check that is only synchronous within that server process. A save that lands between the check and writeProject is lost. The version saved by beforeAgent is taken before that save, so it does not contain the lost edit.

A second check narrows the window to the synchronous read and write at the end. It does not remove the race, because nothing locks the file across processes.

Suggested fix

Abort when the pre-reframe version cannot be saved.

beforeAgent("Before reframing") can fail, but the catch only sets verWarn. The tool then applies the reframe and calls writeProject(proj). This violates the save-before-write contract and leaves no newly created version that can restore the pre-reframe state.

Rethrow the history error at this boundary.

Exclude clips with locked linked partners from targets.

targets checks only the candidate clip and its track. The editor can therefore reframe a video while its linked audio partner is locked, which violates the editor's linked-group lock contract. MCP submits the same candidate as updateClip; project-ops.js rejects that operation, so the reframe fails instead of saving.

Add the linked-group check in targets. Both editor and MCP paths use this selector. Keep the existing force bypass.

On "Abort when the pre-reframe version cannot be saved": keeping it as is on purpose. Every agent tool that keeps a version first (silence, beats, transcribe cuts, reframe) goes ahead with the edit when the history write fails and says so in the reply ("Warning: no version was saved first"). A full or read-only history folder shouldn't block editing, and the user still has the editor's undo. The linked-lock finding is fixed in the latest commit.

Bound frame retention and keep Cancel responsive.

For a long video clip, sampleClipFrames() retains every RGB frame until sampling ends. Reframe.subjectTrack() then processes all frames synchronously on the browser thread. At five frames per second, a one-hour 96×54 sample holds about 280 MB of RGB data before analysis; taller sources require more. During synchronous analysis, the Inspector cannot process Cancel. Analyze frames in bounded batches and yield between batches, or move analysis off the browser thread. (raw.githubusercontent.com)

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Set crossOrigin before loading cross-origin media for sampling.

Sampling draws each media item to a canvas and reads it with getImageData. A cross-origin image or video that loads without crossOrigin taints that canvas. rgb() then throws SecurityError, and Follow subject leaves the clips unchanged. The existing loadImage() and the video loader set crossOrigin = "anonymous" for cross-origin sources before assigning src. The sampling elements do not.

A source that sends CORS headers still taints the canvas when the attribute is missing. A source without CORS headers fails to load after the attribute is set. This change therefore helps only sources that allow CORS.

🐛 Suggested fix
     const img = new Image();
+    if (isCrossOriginSrc(m.src)) img.crossOrigin = "anonymous";
     await new Promise((res, rej) => { img.onload = res; img.onerror = () => rej(new Error("the picture could not be read")); img.src = m.src; });
   const el = document.createElement("video");
+  if (isCrossOriginSrc(m.src)) el.crossOrigin = "anonymous";
   el.muted = true; el.preload = "auto"; el.playsInline = true; el.src = m.src;

Compare the new canvas with the sequence being copied.

When a composition is open, project.width and project.height describe the composition. newSequence() exits that composition before it copies the root sequence. The dialog can therefore skip Follow for a reshaped copy, or run Follow for a copy that keeps the root sequence’s aspect ratio. Use seqRoot() dimensions for this comparison and the dialog’s “Same as” size. (raw.githubusercontent.com)

Minor · Include the media source and size in the reframe snapshot. · app.js:13266-13267

docs/demo/app.js:13266-13267
🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Include the media source and size in the reframe snapshot.

stamp records c.mediaId but not the file behind it. A relink or replace keeps the media entry and its id, so the clip stamp does not change. The plan can then be measured on the old file and applied to the new one. Read the source and dimensions from the media entry, and add them to the stamp. pictureSize reads the same fields before sampling, so the captured state matches the plan.

🐛 Suggested fix
-  const stamp = (c) => JSON.stringify([c.mediaId, c.track, c.start, c.in, c.duration, !!c.locked, c.props || {}, c.keyframes || {}]);

Bound the video metadata wait.

If a copied clip has no stored dimensions and its video does not emit loadedmetadata or error, pictureSize() waits indefinitely. reframeClips() stays busy, so Cancel cannot stop the run and another run cannot start. Add a timeout and release the video element on both success and failure.

Skip legacy-linked video clips when the audio partner is locked.
